Personalized image generation has moved from a niche artistic capability to a core component of creative tooling, product design, media production, and human-computer interaction. Yet the dominant strategies for adapting diffusion models to individual subjects, styles, or identities remain costly in computation, storage, and governance. This paper examines parameter-efficient diffusion adaptation through hierarchical conditioning as a system-level architecture for personalized image generation. The central argument is that personalization should not be treated solely as a model fine-tuning problem, but as an infrastructure problem involving layered control signals, modular adapters, retrieval services, identity-safe conditioning, and policy-aware deployment. Hierarchical conditioning offers a way to separate global semantic guidance, mid-level structural constraints, and local identity or style tokens so that each layer can be optimized independently and governed with different levels of scrutiny. Parameter-efficient mechanisms such as low-rank adaptation, adapters, prompt tuning, prefix tuning, and quantized fine-tuning reduce the cost of maintaining many personalized variants, but they also introduce new trade-offs in versioning, composability, drift, and failure modes. The paper analyzes these trade-offs across architecture, deployment, robustness, fairness, sustainability, and policy. It concludes that scalable personalization depends less on a single algorithmic breakthrough than on an integrated socio-technical stack that makes personalization efficient, auditable, reversible, and environmentally responsible.
